You need to talk to your subjects more, rather than just getting them to hold still while you take their picture. Get your camera settings right, put it to your eye, forget about your camera, and start talking to them. Ask them random questions so they will stop thinking about getting their picture taken and start to access those parts of their mind that will reflect through their faces.
