1.
Take this as a life lesson. Always get the session fee up front. People tend to value your time more if they pay for it.
After taking thousands of calls from potential clients over the years, I have learned that the person who needs it now is not a real client. They don't know why they want a portrait, and they don't value it.

 2.
Since this is at a school, I would bet that you need to go through either the administration or the coach, rather than a parent. There are issues of photographing underage minors without the school being aware.
If you want to do all of the team photos, your project management is going to be way more important that your photography skills. Think about how you will market, process orders and manage images.
I would suggest setting up packages rather than just charging per print.
Zenfolio is a good site for selling - it allows instant digital downloads.
FYI - Lifetouch charges around $30 per digital file.

 3.
We've run a school picture business for almost 10 years, and unfortunately you will get at least one person like this each year. It is best to refund the money quickly. The type of person who acts like this is the type of person who will be the squeaky wheel, complaining to the sports team director about you. It won't matter how great a job you did for the other 200 families, if all the director hears is negative about you.
